ZigZag Clothing is a popular, contemporary fashion brand in Sri Lanka known for its trendy, versatile, and affordable women's clothing. They specialize in workwear, everyday casuals, linen outfits, party wear, and cotton dresses with an inclusive size range from XS to XXL.
Launched in 2004, initially starting as an online-led fast fashion retail platform, the brand quickly scaled the upper tiers of the local industry by introducing fashion collections every month that merge global trends with unique fabric blends. Today, ZigZag clothing successfully operates a hybrid retail model.
Pre-Implementation Context:
The company operates a multi-channel apparel manufacturing and retail business with multiple retail outlets, subcontracted production processes, and a growing product portfolio consisting of numerous styles and size variants. Prior to the implementation of Odoo 12, key business operations were managed through a combination of disconnected systems and manual processes, resulting in limited visibility across manufacturing, inventory, retail sales, and financial operations.
One of the primary challenges was the management of product styles and variants. The organization lacked a centralized mechanism to manage style definitions, Bills of Materials (BOMs), raw material consumption, subcontractor costs, and product costing throughout the manufacturing lifecycle. As production activities involved multiple external vendors and subcontractors, tracking production costs, monitoring material usage, and maintaining consistency across style variations required significant manual effort and often led to delays and data inconsistencies.
In addition, inventory management across warehouses and retail outlets was fragmented, making it difficult to maintain accurate stock visibility and efficiently transfer goods between locations. Retail sales operations, online orders, and financial processes were not fully integrated, resulting in duplicated data entry, delayed reporting, and limited real-time insight into business performance. To support future growth and improve operational control, management initiated the implementation of Odoo 12 with a customized Style Management solution, integrated inventory management, multi-location Point of Sale operations, sales management, and financial accounting within a single enterprise platform.
Objectives:
- Establish a centralized platform to manage the complete apparel product lifecycle, from style creation and production planning to retail sales and financial reporting.
- Improve control over style-based manufacturing processes by standardizing the management of product variants, Bills of Materials (BOMs), raw material consumption, subcontractor activities, and production costing.
- Enhance inventory visibility and accuracy across warehouses, retail outlets, and Point of Sale (POS) locations through real-time stock tracking and integrated inventory management.
- Streamline retail operations by integrating multi-location POS systems with inventory, sales, and financial processes, enabling efficient management of both online and offline sales channels.
- Improve product costing and pricing accuracy by automating the capture of raw material consumption, subcontracting costs, and post-production cost calculations.
- Strengthen operational traceability by providing end-to-end visibility from raw material issuance through manufacturing, warehouse storage, retail distribution, and final sale.

Solution Overview:
To address the operational challenges associated with apparel manufacturing, retail operations, inventory management, and financial control, a customized Odoo 12 ERP solution was implemented. The platform unified manufacturing, inventory, sales, retail operations, and accounting processes within a single integrated system, providing real-time visibility and end-to end process control across the organization.
The solution was structured around five core functional pillars:
- Integrated Retail Operations (Point of Sale)
- A multi-location Point of Sale (POS) environment was implemented to support retail operations across multiple outlets. The solution enables centralized management of sales transactions while maintaining real-time inventory synchronization between warehouses and retail locations. Stock transfers between stores and POS locations are managed directly through the ERP system, ensuring accurate stock availability and improved inventory control.
- Customized Style Management
A fully customized Style Management Module was developed to support the company's apparel manufacturing business model. The solution centralizes the management of product styles, size-based product variants, Bills of Materials (BOMs), raw material requirements, subcontractor costs, and production-related expenses. Automated style numbering, BOM generation, post-costing calculations, pricing management, and finished goods processing provide complete visibility and control throughout the product development and manufacturing lifecycle. - End-to-End Inventory Control
The Inventory Management solution was tightly integrated with the Style Management process to ensure accurate material tracking from raw material issuance through finished goods receipt and retail distribution. The system supports warehouse management, stock transfers, inter-store inventory movements, and real-time stock visibility across all locations. This integration provides complete traceability throughout the supply chain while improving inventory accuracy and operational efficiency. - Unified Sales Management
The Sales module enables centralized management of both online customer orders and retail sales transactions. By integrating sales operations with inventory and fulfilment processes, the system provides real-time product availability information, improves order processing efficiency, and enhances customer service through a single source of operational data. - Financial Integration and Reporting
The Accounting and Finance module was implemented using standard Odoo capabilities with localized customizations to support business and regulatory requirements. The solution integrates sales, inventory, and operational transactions with financial processes, automating accounting entries and improving financial accuracy. Key functionalities include General Ledger management, receivables and payables tracking, bank management, financial reporting, and customized cheque printing, providing management with greater financial visibility and control.
Results and Impact:
The implementation of Odoo 12 transformed the organization’s manufacturing, retail, inventory, and financial operations by consolidating previously disconnected processes into a single integrated ERP platform. The customized Style Management Module established a structured framework for managing product styles, variants, Bills of Materials (BOMs), material consumption, subcontractor activities, costing, and pricing, providing greater visibility and control throughout the product lifecycle.
The integration of manufacturing, inventory, sales, and Point of Sale operations significantly improved inventory accuracy and operational efficiency across warehouses and retail outlets. Real time stock visibility, automated inventory movements, and end-to-end traceability from raw material issuance to finished goods sales enhanced supply chain control while reducing manual effort and improving coordination between production, warehousing, and retail operations.
In addition, the seamless integration of operational transactions with the accounting system improved financial accuracy and reporting efficiency through automated accounting entries and centralized financial management. Enhanced costing capabilities enabled more accurate product pricing and profitability analysis, while real-time reporting provided management with better insights for decision-making. Overall, the solution established a scalable digital foundation that improved operational performance, strengthened financial transparency, and supported the organization’s continued growth.
